If Philip Hammond isn't willing to prepare for no-deal, Does Mrs May need a chancellor who is?

May is probably too weak to replace Hammond, or anyone else. Boris effectively gas-lit her in the Times and is still there even though he is the world's worst foreign secretary.

A no deal Brexit is the worst outcome and the Government has done nothing to prepare for it yet, despite repeatedly using it as a threat. The EU never thought it was serious and the Tories have been massively over-playing their hand. Now they decide they need a stronger hand but can't even agree on that.

I think they will keep up the fantasy of a no-deal Brexit for a long time to appease their base but then will cave at the last minute to sign a bad deal. This will bring the Government down.
